Expired Integration Gateway API Token Causes Sync Timeouts¶
Description¶
Affected users experience failures of scheduled data synchronization jobs when the Integration Gateway attempts authenticated API calls using an expired service account token. The issue typically surfaces during overnight or early-morning sync windows, when outbound calls begin returning HTTP 401 Unauthorized responses with token-expired indicators. The gateway's retry logic repeatedly attempts to re-authenticate with the same invalid credential, accumulating retries with exponential backoff until timeout thresholds are reached, at which point calls fail with HTTP 504 Gateway Timeout errors. In some cases, retry storms also trigger HTTP 429 Too Many Requests rate-limiting responses from downstream endpoints.
The downstream impact is significant: scheduled sync workflows—including customer record synchronization, order fulfillment, finance reconciliation, HR data pipelines, and partner data delivery—stall or fail entirely. Pending job backlogs range from approximately 1,400 to over 14,000 records depending on sync volume. Data availability for dependent consumers such as morning dashboards, CRM pipelines, and compliance feeds is delayed by several hours. Affected users typically discover the problem through monitoring alerts during the batch window or during morning reviews when dashboards display stale or missing data.
Investigation consistently reveals that the bearer token or API credential assigned to the gateway service account has exceeded its mandatory rotation window. In some instances, an automated token rotation job fails silently before the sync window; in others, credentials simply age past the configured expiry policy without any rotation attempt. Gateway logs show failed token refresh attempts and cascading authentication errors, while API call latency increases dramatically from normal baselines to multiple seconds as retries consume gateway processing capacity.
Reported variations
- In some cases, the automated token rotation job failed silently without generating an alert, allowing the credential to expire undetected before the sync window.
- The issue has been observed across multiple regions and infrastructure configurations, including standalone gateway hosts and Kubernetes-based pod deployments.
- In certain instances, only 504 Gateway Timeout responses were visible initially, with 401 Unauthorized errors surfacing only in deeper log analysis.
- HTTP 429 Too Many Requests responses accompanied some incidents due to retry storms, while other instances showed only 504 and 401 errors without rate-limiting behavior.
- The issue affected multiple environments simultaneously (staging and production) when a shared service account token was used across both.
- In some cases, the gateway configuration referenced an outdated token rotation policy version, compounding the missed rotation window.
- Downstream endpoints varied across incidents—including CRM synchronization, order fulfillment, partner APIs, and internal service endpoints—but the error pattern remained consistent.
- In one case, restarting the gateway pod and clearing its token cache did not resolve the issue, confirming the failure was credential-level rather than transient process state.

Root cause¶
An expired API token on the Integration Gateway prevented authenticated calls to downstream API endpoints. The token had lapsed either because the automated credential rotation job failed or because the credential was not rotated within the required policy window, leaving the gateway using invalid credentials for all outbound authenticated requests.
Diagnostics¶
Steps used to confirm this root cause:
- Confirm the integration token or secret is valid and not expired.
Expected:validation succeeds and the API accepts authenticated calls. - Compare integration job timing with API gateway latency and downstream service health.
Expected: API response latency is within the integration timeout window. - Check API gateway logs for rate-limit or retry exhaustion events.
Expected: No rate-limit response prevents the integration job from completing.
Resolution¶

Example 1
- Validated that the external CRM API itself was healthy via Monitoring System synthetic probes and direct latency checks from
, and confirmed the primary failure pattern was authentication-related 401 token_expired responses for service account svc- rather than a downstream service outage. - Rotated the expired Integration Gateway service account token for svc-
via Vault (new token issued 2025-12-02T02:48:00Z) and updated the active secret used by the gateway worker pods igw-worker-01 through igw-worker-04 for outbound API authentication. - Restarted the Integration Gateway worker pods (igw-worker-01 through igw-worker-04) on node
so they would load the new svc- token and clear stuck retry state from previously failed sync attempts. Restart completed by 02:52 UTC. - Verified successful authenticated API calls after the token update by reviewing gateway response logs, and monitored backlog processing with
until the 1,450+ delayed sync jobs drained normally by approximately 03:40 UTC. - Added token-expiry alerting in Monitoring System to notify the backend-syncers group (
, ) 14 days before TTL expiration, scheduled automatic token rotation at 60-day intervals for svc- , then adjusted retry and backoff behavior ( retries reduced to 3, exponential backoff ceiling set to 30s) to reduce cascading timeout conditions if authentication fails again.
